The 4M Analysis breaks down coordination overhead into four measurable components:Meetings, Messages, Management, and Movement. This template helps you calculate your organization's total coordination tax.

The 4M Framework

  • Meetings — Time spent in coordination meetings (standups, syncs, status updates, planning sessions)
  • Messages — Time spent reading/responding to coordination emails and chats
  • Management — Headcount dedicated to coordination (project managers, coordinators, PMO staff)
  • Movement — Time work spends waiting vs. being actively worked on (approval delays, handoff delays)

How to Use

Note: The template is provided as a CSV file. Open it in Excel, Google Sheets, or any spreadsheet application. You can add formulas in Excel/Sheets to automate calculations.

  1. Meetings Section: List all recurring meetings, count attendees, duration, and frequency. Add formulas to calculate total person-hours and cost automatically (example formulas included in template).
  2. Messages Section: Estimate time per person spent on coordination emails/chats. Use studies (2.5 hours/day average) or track your own data.
  3. Management Section: Count coordination-focused roles and their fully-loaded costs.
  4. Movement Section: Measure average delay times for decisions and work handoffs. Calculate cost of delay for your context.
  5. Summary: Calculate your total coordination tax as a percentage of operating costs and compare to benchmarks (20% lean, 20-35% typical, 35-50% heavy, 50%+ crisis).
